So finally get my gcplug and the DVD drive started clicking and is struggling to read discs. How hard is it to replace the laser.

I know laser fail is comon on the GC, but try first to pull dust out with a very soft and clean paint brush, blow it with air in can, then, check for the grease along the full stroke of the lens on its worm screw and guide.
If you get no better result, then you may adjust the laser power by lttle steps until you get good reads.
